The 30-Day Frame
Most agency onboardings are 60–90 days. We compress to 30. The structure:

Week 1: Audit + Foundation
The first week is diagnosis + setup. No public-facing work ships yet.
Day 1–2: Account audit
We run the full 30-minute Shopify audit against the store, plus deeper checks:

Day 2–3: Baseline metrics

Output: a baseline scorecard. Everything we ship in the next 30 days gets measured against these starting numbers.
Day 3–5: Integrations + access

- All tracking pixels confirmed firing
- Conversions API active for Meta
This is where most onboardings stall. Get every login on day 3 or you'll lose week 2 to admin friction.
Day 4–7: Brand brief + voice calibration
Two-hour deep-dive call with the founder:
- Brand voice (tone, language, what to avoid)
- Top customer personas
- Top sellers and why they sell
- Founder POV on category, competitors, future direction
- Any past creative that worked / didn't work

Day 10–12: Ad creative production
Generate 12–20 creative variants per top ad set:

- Image + video formats
- Mobile-first crops
- Multiple copy angles (problem, social proof, founder, demo)
Variants reviewed by the brand voice document. Approved set ready for week 3 launch.
Day 12–14: Analytics + tracking
- Conversions API confirmed
- GA4 events firing correctly (view item, add to cart, begin checkout, purchase)
- Klaviyo segmentation set up (engaged, lapsed, VIP, browse-only)
- Reporting dashboard built (we use a mix of Triple Whale and Looker depending on stack)
If tracking isn't right at day 14, nothing in weeks 3–4 will be reliably measurable.
Day 12–14: SEO foundation
- Title tags + meta descriptions audited and rewritten on top 50 pages
- Schema markup added/fixed on product + collection pages

Week 3: Launch + First Real Data

What We Don't Ship in 30 Days
Equally important: what's explicitly not in scope for the first 30 days.
- Site redesign or brand overhaul. Too risky to change the front-end while we're trying to measure marketing impact. Save it for month 4+.
- Complex SEO content backlog (40+ posts). We ship 2 pillar pieces in month 1 to test approach, then scale to 8–15/mo from month 2.
- International expansion / multi-currency. Discrete project that needs its own planning cycle.
- Customer service / CX overhaul. Important but separate workstream. We integrate the AI customer service workflow starting month 2.
- Influencer / PR campaigns. Discrete project, requires a longer planning horizon.
- Heavy creative production (photography, video shoots). AI-generated and AI-edited creative covers the first month; premium production starts month 2 if the brand needs it.
The discipline here is "what's the smallest set of changes that will move the most revenue in 30 days." Adding scope dilutes that focus.
